Why Your AI Manga Character Looks Different Every Panel

Your character's hair, eyes, or outfit keeps shifting panel to panel? A troubleshooting guide to the causes of character drift and how to fix each one.

You generate panel 1 and your character looks exactly like you imagined. Panel 2, the hair color is a shade off. Panel 3, the eyes are rounder. Panel 5, they're wearing a completely different jacket. By the end of the page, a reader would swear you swapped protagonists mid-story.

This is the single most-searched complaint about AI manga tools, and it has a name: character drift. Below is a diagnostic walkthrough — the specific reasons it happens and the specific fix for each one, not just "try again and hope."

First, understand what's actually happening

AI image generators have no memory between requests. Every panel is a brand-new generation, built entirely from the text prompt (and reference image, if you provide one) you give it that time. The model isn't "forgetting" your character between panels — it never knew them in the first place. Each panel is the model's best guess based on whatever information you handed it this time.

Fix 3: Regenerate rather than accept a near-miss

If a panel comes back with the eye color slightly off or the outfit not quite matching, don't keep it and hope readers won't notice. They will — readers are far more sensitive to a character "feeling off" than to a panel being imperfect in isolation.

Regenerate 2-3 times with the same locked prompt before moving on. Generation is probabilistic — the same exact prompt won't produce an identical image twice, but running it a few times will usually surface one that matches closely enough. Budget for this: if you're planning a 20-panel chapter, expect to generate 25-30 images, not exactly 20.

Fix 4: Keep poses and angles simpler for hard-to-match panels

Drift gets worse, not better, as a panel becomes more complex. A straightforward waist-up shot facing the camera is the easiest angle for a model to render consistently. A dramatic low-angle three-quarter shot mid-action, with wind-blown hair and a weapon in motion, is where you'll see the most variation — the model is improvising more of the scene, which means more places for details to shift.

If a specific panel is fighting you and burning through regenerations, try simplifying the pose or angle first before troubleshooting the prompt further. A cleaner angle with a locked character sheet will out-perform a dramatic angle with the same character sheet almost every time.

Fix 5: Know the honest limits

This is the part most guides won't tell you: perfect character consistency across a long AI-generated story is still an unsolved problem industry-wide, not a Gootaku-specific limitation or something you're doing wrong.
